This war has been ongoing in some form for around 12 years, they showed Ukraine the writing on the wall in 2014 by occupying Crimea and supplying insurgents in Donbass and such, than letting them prepare for 8 years before launching a proper invasion
If Russia went through with a Ukrainian regime change in 2014 they'd probably have gotten away with it, before letting Ukraine drift West and prepare for almost a decade
