But for some reason my penis has always shrunk when erect. It's like it stays the same mass but just becomes more compact (harder) and thus shrinks

Yes,but only when my dick stands up so to speak,when he is just hanging and semi erect he is longer

Bro same here. My dick is the biggest when like 75% hard. When u think about it, it makes sense tho. The dick behaves like a muscle, the more blood in the dick the more contracted it is. Contraction means ur dick is flexing, or becoming more dense, which means itll get a little smaller.
