need help to start a business model using AI

My friend and I are trying to build a small agency using AI and we are about to start trying to building websites for local/small businesses and running paid ads for them at the same time.

The problem is we don't have a solid business model yet, and most content online is vague and doesn't actually break down how to structure and price this.

For those of you doing something similar (SMMA, AI tools + web dev, local lead gen, etc.) what exactly does your business model actually look like? How do you price it, land clients, and keep them paying monthly?

With the business model if you don't mind could you list your monthly revenue.

Personally, I think this model is oversaturated, but sure try it out man.
