What age is it impossibke to gain any more bone mass or get features to change without surgery?

At no age can you naturally ascend to a great extent. It's all genetics buddy
If I start pumping you with estrogen into you at the age of 12 and you permanently stop growing as a result of that, was that all your genetics?

Alright so i still have time to improve from 17 without surgery?
yes but dont think it will be much unless you absolutely dedicate your life to it. i do it but i'm 17 like you so i have yet to see results in a couple years.

it’s pretty impossible to naturally ascend or gain bonemass in general but you can see far more progress with ur efforts during puberty
 
check my copemax ascension post i gained bonemass from 17-18 and still gaining rn

25 is when men reach peak bone and muscle mass on average. Obviously this is an average and will depend on if you are an early or late bloomer. But mid 20s is the cutoff generally.
