I think adar (the first orc most likely) who looks like a burned elf can have a pretty cool backstory. it feels like he's working against sauron and wants to make the orcs their own nation so they can be free.

something insanely dark is that female orcs may all look like elves and they're tortured and their blood is spilled in an orc pit so they more orc hatchlings can grow.

feanor is the father of adar most likely, one of his sons like maglor. so it turns out sauron stole one of his sons to be the progenitor of orcs.

seeing numenor get corrupted by sauron would be interesting.
